How to Switch 3PL Providers Without Disrupting Your Online Store

You know your current 3PL isn't working. Orders are going out late. Stock counts are unreliable. Customer complaints are piling up. But every time you think about switching, the same fear stops you: what if the migration causes even more disruption?

It's a legitimate concern. A poorly managed 3PL transition can result in missed orders, lost stock, and a customer experience nightmare. But staying with a provider that's failing you is just a slower version of the same problem — and it compounds over time.

The good news is that switching 3PL providers doesn't have to be chaotic. With the right plan, you can migrate your fulfilment operations with minimal disruption and zero missed orders. Here's how.

Why Brands Switch 3PL Providers

Before diving into the how, it's worth understanding the most common reasons Australian eCommerce brands make the switch:

  • Persistent dispatch delays — orders consistently going out late, especially during peak periods
  • Inaccurate inventory — stock counts that don't match your store, leading to overselling or stockouts
  • Poor communication — no dedicated account manager, slow response times, no proactive updates
  • Lack of integration — manual order processing instead of real-time Shopify or WooCommerce sync
  • Pricing surprises — hidden fees, unexpected surcharges, or rates that don't scale fairly with your volume
  • No room to grow — a 3PL that works fine at 50 orders a day but falls apart at 500

If any of these sound familiar, you're not alone — and you're right to be looking for a better option.

The 6-Step 3PL Migration Plan

Step 1: Audit Your Current Situation

Before you do anything else, get a clear picture of where you stand:

  • Inventory count: Request a full stock count from your current 3PL. You need to know exactly what's in their warehouse before you start moving anything.
  • Open orders: Identify any orders that are in progress or on backorder. These need to be fulfilled by your current provider before the transition.
  • Integration dependencies: Document how your store connects to your current 3PL — API integrations, order routing rules, SKU mappings, and any custom configurations.
  • Contract obligations: Review your current 3PL contract for notice periods, exit fees, and minimum commitment clauses.

This audit takes time but it's essential. You can't plan a migration without knowing your starting point.

Step 2: Choose Your New 3PL Carefully

Don't rush this step. The whole point of switching is to find a better long-term partner, not just a different set of problems.

Key questions to ask prospective 3PL providers:

  • What is your average dispatch time, and what are your SLAs during peak season?
  • How does your Shopify/WooCommerce integration work — real-time or batched?
  • Do I get a dedicated account manager, or am I dealing with a support queue?
  • What is your inventory accuracy rate, and how do you handle discrepancies?
  • What are your pricing structures, and are there any fees I should know about?
  • Can I visit your warehouse before committing?
  • What does your onboarding process look like, and how long does it take?

Ask for references from brands of a similar size and category to yours. A 3PL that's great for a fashion brand may not be the right fit for a fragile homewares business.

Step 3: Plan a Parallel Run Period

The safest way to switch 3PL providers is to run both simultaneously for a short period. Here's how:

  1. Onboard your new 3PL — complete their setup process, integrate with your store, and do a test run with a small batch of orders before committing any stock
  2. Send a portion of your stock — start by sending your new 3PL a subset of your SKUs (ideally your top sellers) while your current provider continues to fulfil from their existing stock
  3. Run parallel fulfilment — route some orders to your new 3PL and monitor their performance closely for 2–4 weeks
  4. Validate before committing — only transfer the rest of your stock once you're confident in your new provider's accuracy, speed, and communication

This approach means you always have a fallback. If something goes wrong with your new 3PL during the trial period, your current provider can continue fulfilling orders while you resolve the issue.

Step 4: Transfer Your Stock

Once you're confident in your new 3PL, it's time to transfer the rest of your inventory. A few important considerations:

Timing matters

  • Avoid transferring stock during peak trading periods — Black Friday, Christmas, and any major sale events
  • Choose a quieter week where a temporary dip in fulfilment capacity won't hurt your customers
  • Give yourself at least 2–3 weeks of buffer stock at your new 3PL before you wind down your old provider

Document everything

  • Create a detailed packing list for every inbound shipment to your new 3PL
  • Photograph stock before it leaves your current warehouse
  • Request a receiving confirmation from your new 3PL for every SKU and quantity

Reconcile on arrival

  • Compare your new 3PL's received quantities against your packing list
  • Investigate any discrepancies immediately — don't let them slide
  • Update your store's inventory to reflect the new stock location

Step 5: Update Your Integrations

Once your stock is in place, update your store's fulfilment routing:

  • Disconnect your old 3PL integration from Shopify or WooCommerce
  • Connect your new 3PL integration and test with a live order before going fully live
  • Update any order routing rules, SKU mappings, or fulfilment location settings
  • Test your returns flow — make sure returns are being routed to the correct warehouse

Don't forget to update any third-party tools that interact with your fulfilment data — inventory management software, accounting tools, and customer service platforms.

Step 6: Wind Down Your Old Provider

Once your new 3PL is fully operational and you've confirmed all stock has been transferred:

  • Formally notify your old 3PL of your termination in writing, in line with your contract notice period
  • Request a final inventory reconciliation and confirm zero stock remains
  • Retrieve any remaining stock or consumables (custom packaging, inserts, etc.)
  • Close out any outstanding invoices and request a final statement

Keep records of all communications with your old provider. If there are any disputes about stock discrepancies or final invoices, you'll want a paper trail.

Common Mistakes to Avoid

Switching during peak season The worst time to migrate is when order volumes are highest. If you're approaching Black Friday or Christmas, wait until January unless your current situation is truly untenable.

Not doing a parallel run Going cold turkey — shutting down your old 3PL and immediately switching to the new one — is high risk. Always run a parallel period, even if it's just two weeks.

Underestimating onboarding time A good 3PL onboarding takes 2–4 weeks. Factor this into your timeline and don't expect to be fully operational on day one.

Ignoring the integration A 3PL with a poor or manual integration will create ongoing operational headaches. Make sure your new provider has a proven, real-time integration with your eCommerce platform before you commit.
